How Much Does a Fractional CMO Cost? (vs. Agency vs. First Hire)

What a fractional CMO costs, how it compares to an agency or a first marketing hire, and which option fits a seed-stage B2B startup.

Founders ask us this on almost every first call: what does a fractional CMO cost, and is it worth it compared to hiring someone or bringing in an agency?

Here's the honest answer, with real numbers, including ours.

What a Fractional CMO Typically Costs

Most fractional CMOs charge a monthly retainer. For startups, that's often in the range of $5,000 to $15,000 a month, depending on hours, seniority, and scope.

The key question is what's included. Many fractional CMOs set strategy and manage others. They don't execute. So you may still need to pay for writers, designers, ad managers, or an agency on top.

The Three Options Compared

Fractional CMO

  • Best for: Startups that need senior strategy and already have people to execute.
  • Pros: Senior thinking without a full-time salary. Fast to start.
  • Cons: Strategy only, unless execution is included. Limited hours.

Agency

  • Best for: A single channel you've already proven, like paid search at scale.
  • Pros: Specialists and capacity.
  • Cons: Usually one channel, not your whole strategy. Often built for bigger budgets. You may be a small account.

First full-time marketing hire

  • Best for: Startups with a proven channel that needs an owner every day.
  • Pros: Full-time focus and deep product knowledge over time.
  • Cons: Salary plus benefits, recruiting time, and months of ramp. One person rarely covers strategy and every channel.

What Pier Costs

We built Pier as a middle path: senior strategy plus the team that executes it, embedded with you.

  • Blueprint: $3,500 a month
  • Launchpad: $5,000 a month
  • Engine: $7,500 a month

Ad spend is separate, usually $1,500 to $3,000 per channel.

We work in startup mode. We run experiments, pivot quickly, and make limited budgets go further. For ReadyFestive, that meant a $16 CAC and an 8:1 LTV to CAC ratio. For Essential CEU, it meant 50% year-over-year growth for three straight years.

How to Choose

  • No proven channel yet? You need strategy and execution together. A fractional CMO plus a team, or an embedded partner.
  • One channel working, need to scale it? An agency or specialist can make sense.
  • Repeatable engine already running? Time for your first full-time hire to own it.
